There is penatly in agility.. Have you ever played this game?

I was thinking if b12 gets a buff - they could only wear up to chainmail max - a step above leather (and release more chainmail armor items)

Seems like a good balance to me honestly.

with the required mats for making that boat, maybe make an option to add a lock to it that only prevents driving the ship without the key (items/chests can still be pilfered), that way its at least more secure given the material requirements....imo...or some other way to secure it more than sitting it on a claim in the water :/

Also now archers cant just run into a cave/house and get a free shot on whoever follows them, thats a pretty huge nerf.

How can you protect your Knarr? Can't people just steal it? It seems like a complete waste since you can't keep it in your walls.

Which is irrelevant when you have a sword in hand and can run as fast as the archer.

But archer can 1 hit you when you have metal armor, sword in hand and run as fast as the archer, I know that youre moderator of the forum but you should have basic knowledge of the game.

how about they have slightly less stamina?

for example the leather archer can sprint for a longer distance compared to the full tank ua/mc

another example: the "shield up" ability could add like a 50% chance to deflect the shot into the shield defence/mc value.
