Challenging a kingdom by way of building a new kingdom shouldn't be such a passive process. You build the realm and the one covering you receives notification of the "challenge" but what exactly do they have to be worried about? The initial realm could still be overlapping with the new realm forever and ever and there's no downside to this.
Some more authority options for realm rulers might be nice in this regard, for example an option to start passively draining authority from the realm that's covering you forcing them to either be diplomatic, fight or uncover you.
Ideas for realm expansion (unordered): Timegate on building cairns Increased upkeep on cairns Localised resource maintenance for cairns Enclaves are destroyed Enclaves are ignored Enforced dimplomacy Soak/hp of cairns are too high, the soak raises too fast. The cost of last minute diplomacy should increase with stacks. Cost of cairns is too low. Naked alts with stones shouldn't be able to repair cairns, it should take at least local resources or a skill.
Timegates are cool upkeep vs DIS would do noting. Localised resource will just be claimed up and make em' hot spots for war. what might not be a bad thing. Cost of Cairns is to low- I do 100% agree Naked alts should not be allowed to fix em'~ I also agree. alt should have law speaking to fix.
I think cairn and how kingdoms work should be much more protected process. The cairns should be behind walls protected, if out in the open~ any noob should be able to smash it.
As Granger input, I also agree with upkeep being done differently. if the cairns go dormant they crumble within 3 days time, and the realm with it's bonuses do not grant anything to the local area it covers. in this case~ say a village wants buffs from a kingdom, or is loyal to a kingdom. they would ideally have the cairn inside their base or walled near it. and everything Granger said is legit a spot on system.

In case there isn't enough Influence left in the wave to service all Carins in the current iteration it'll be evenly distributed among them, in case there is exces influence after no firther Cairns are found it'll be credited toward the Real as Authority.
Border Carins will use the stored Influence over time to project Authority onto the area they cover, they should be able to store enough Influence to keep this up for a RL week. Mehirs/Idols use the same mechanic but don't project Influence onward and only have a short term storage for Influence (like 1RL day).
3. Expansion Building new Border Cairns should only be possible on the area of a saturated Cairn, leading to draining a part of the Influence of that Cairn. Freshly built Cairns should only gain soak when they're activated and have accumulated Influence.
Consequences of this would be:
Cairns would require upkeep and are no longer 'drop and forget', this would give the rulers the incentive to give realm members (and peons) incentives to do it for them and the incentive to keep them alive.
Tentacle expansion would give problems when the chain breaks, as the then cut-off portion of the realm wouldn't receive new Influence.
Expansion would be slowed, both on tentacles (as new Cairns would need to charge up) and on total area (as expansion would require enough Influence being generated).

I have been suggesting these ones since before kingdom comes out. I do not think is necessarily sufficient to total fix issue, but it is much more sense making. A single large country will not be so efficient as multiple small countries. Bureaucracy is inefficiency and must be used to manage such large lands. In linear upkeep systems it will always trend toward largest grouping controls more and more lands because large group has advantage in number but still at parity in efficiency. Especially as current mechanic is that more lands = more constituent = more people contribute to upkeep.

Border cairns are still drop and forget, plus they don't seem to go inactive/*poof* when the coronation stone is destroyed (in case it got it right that the DIS kingdom coronation stone got nuked a while ago).
