It is long overdue for the stamina system to be changed. It is far too easy to run down new players who have no idea how to manage their speed, water, combat, clearing, obstacles and more. On the latest dev stream, you touched on this issue and bunny slippers and movement in general. It's time that the 20+ waterskin meta is eliminated. It is not good gameplay.
Thickets added a great movement dynamic; terrain you must move slowly through. Forests already prevent sprinting. You move slower going uphill on a steep incline. There are already great gameplay choices to choose from when attacking and defending; there does not need to be a stamina mechanic which forces you to drink half a liter of water every time you run for 30 seconds.
Further, clients which automate the drinking process give a massive advantage over anyone else not using those "features."
Let players focus on combat and movement dynamics; where they are fighting, the terrain they are fighting in, the knowledge of their homeland area, terrain features like thickets and rivers, and gaining the "upper ground" by utilizing the non-flattened terrain to their speed advantage. Remove stamina drain from all basic movement altogether and let players run around and enjoy the game world free from the worry of not being combat ready because you had to drink water.
Keep stamina drain for labor; building, terraforming and so on - and perhaps lessen the impact.
It does not feel good that "sprinting" is detrimental to your character in a very direct way.
I personally think stamina can be removed altogether. The system could be a "calorie" system where the more work you do in a short period of time fills a bar which eventually (like, 1hr later) consumes "energy" at a higher and higher exponential rate the more you fill the "calorie" bar. You won't have to worry about doing any work, but much later when you get hungry you will have to eat!
Such system would allow combat to have a "calorie" cost - attacking and defending would stack your "calorie" bar, and the higher it gets, when you finally have downtime, you will have to eat. It would feel good to have to eat and think of "energy" in the downtime after a bout of hard labor, and make you consider eating nuts and berries and other things if you're out wandering and truly need to refresh your "energy" bar.
