Ok, I'll try to summarize all the thoubles we had, mistakes we made and potential improvements for the next time as I promised.
1. Start with strict conditions. We couldn't do that, because it was the first time and we had to check out people's interest and ask for their opinion all the time. But organization would be much better, if we had all the needed solutions right away and didn't edit OP all the time. So prepare strict general rules and time decision before you'll start invite people to join. Just pick the time convinient for as much timezones as possible and you're good.
2. People can not read. Really. They will be asking already answered questions 10 000 times and even after 10 000 answers they will get something wrong. For example, we had two people, who were shocked and left games, when I asked them for accounts details before stage 1, even though everything about accounts sharing was posted few times in this thread and mentioned in skype chat every day. Also 90% of participants were using wrong account name (without FHSG in it), it was a pain for us, but we were understanding about that and didn't force participants to change it.
Inability to read was fine, when it was 10 people, but when it became 40 signed up + a few people too lazy to be signed... Well, you can guess, that wasn't so easy anymore. What to do about that? Create 2 chats, 1 for discussions and 1 for announcements only with everyone muted except for hosts. And make reading people's responsibility, there is no need to babysit.
3. The prize fund. Make participation fee. Small one, like 1-2 pearls and option to work it out for poor hermits (like pave 100 tiles or bake a chest of bread). We had the whole prize fund of donations, but I think this is wrong, especially since most of participants did not donate anything or help (correct me if I'm wrong, but only Arcanist and Ballisticmeat among active participants helped and donated +EC signed up members helped and donated a lot, but unfortunately weren't able to play). [Participants, don't get me wrong here, not blaming everyone else, just saying this system should be fixed]
Also I think prize fund was too big, didn't count exactly, but winners got about 10 000 points worth goods. Prizes for each competition were 1 bar of nice-ish quality bronze for the 3d place, 1 bar of silver for the 2d place and 2 nuggets of gold for the first place. Should work on better balanced reward system.
4. Make a jury. Create some kind of committee to solve all the cheating issues. Invite 5-7 not participating respected people from different factions and just make a vote each time someone is complaining about unfair game or judgement.
5. Make it happen in one day.Just pick the funniest 5-6 challenges. The ones I enjoyed the most were marathon, musical chairs and moths. Swim&catch was fun too, because half
of participants drowned

It is pretty slow though.

I think you would be a good candidate for host. You're well known in here and have experience of throwing tournaments.
